This phenomenon, known as “shadow design,” is silent but widespread and it directly undermines brand consistency. Generative AI has become part of everyday workflows. It enables teams to create, adapt, assemble, or edit content in just a few minutes, without going through traditional approval processes.
According to a 2025 Inria survey, more than one in three employees uses generative AI at work without informing their management. This rapid adoption is creating a new reality within organizations: content produced outside creative teams, away from brand guidelines, and often without any clear governance framework.
This is exactly what is referred to as “shadow design”: an invisible, decentralized form of production with very tangible consequences. When safeguards disappear, the brand starts to fragment, visual inconsistencies, mixed tones of voice, loss of control over identity, and a gradual dilution of the brand platform.
